The Gap Between Plan and Reality
There is often a gap between what’s planned and what actually happens. In my experience, that gap is where most value is lost.
Most organisations don’t have a strategy problem. They have an execution problem. Not because the strategy itself is wrong, but because what looks good on paper doesn’t always translate into meaningful action.The Planning Comfort Zone
I say this as someone who has spent a lot of time working in planning environments. I have a natural bias towards structure, spreadsheets and well-defined cycles. Planning feels productive. It’s measurable, controlled and gives a sense of direction.
But it can also create a false sense of progress. I’ve seen incredibly detailed plans that never translated into real change.
Where Execution Breaks Down
What I tend to see is that execution is simply under-designed. The challenges are rarely dramatic or obvious. Instead, they show up as small, consistent gaps that build over time.
Ownership isn’t always clear, or sits across too many layers. Decision-making becomes slower than it needs to be. Escalation routes are either unclear or avoided. Meetings are held regularly, but they focus on reviewing progress rather than driving decisions, what I often think of as a “good conversation”, but without clear action. As a result, actions drift quietly from one week to the next.The Importance of Cadence
A lot of this comes down to cadence. Execution relies on rhythm, and if that rhythm isn’t well defined or consistently maintained, progress becomes difficult to sustain.
Weekly reviews may take place, but without clear outcomes or follow-through. Actions are noted but not always tracked effectively. Leadership engagement can vary, depending on competing priorities. Without a consistent operating cadence, even strong plans struggle to gain traction.The Illusion of Progress
At the same time, it’s easy to mistake visibility for progress. Dashboards look reassuring, status reports remain green, and updates continue to flow.
But underneath that, there may be very little real movement. I’ve seen programmes that appear to be on track, right up until the point where they aren’t, often because underlying execution issues were never fully addressed.What Good Execution Looks Like
In practice, effective execution isn’t overly complex. It’s built on a small number of well-designed principles.
Clear ownership of decisions and actions is essential. A consistent and well-understood review cadence provides structure. Escalation needs to be timely and straightforward, rather than something that gets delayed or avoided. Follow-through needs to be visible, and the focus should remain firmly on outcomes rather than activity.Why This Matters Now
There is also a broader shift taking place. Organisations are operating in increasingly complex environments, with faster decision cycles and growing reliance on technology and AI. All of this places greater emphasis on execution.
Planning remains important, but on its own it is no longer sufficient.Execution is where strategies succeed or fail. Yet it is often the least clearly defined part of the process.
Execution is not simply the final stage of strategy. In many cases, it is the strategy.
